Each team comprises essential roles, including a Product Manager, Interaction Designer, Software Engineer, and Artificial Intelligence Engineer. These teams are entrusted with problem spaces presented by various industry partners. The teams embark on an exploration of these problem spaces and, in the process, craft digital solutions to address real-world challenges. Throughout this journey, the core team of Digital Product School provides expert guidance to ensure that each team acquires the right approach to developing a product that effectively tackles the identified problem.
My Experience and Lessons from Digital Product School
Between September and November of 2019, I had the privilege of serving as the AI Engineer for Batch #8, known as Team Phoenix, at Digital Product School. This journey proved to be both enlightening and unforgettable, and the knowledge I gained is something I’m eager to share. In this account, I’ll be sharing insights related to product development and the dynamics of collaborating within cross-functional teams. Conducting numerous user interviews is essential. We must uncover users’ pain points to effectively address their problems. Engaging in conversations with users is vital, and it’s equally important for engineers to partake in this process to empathize with users. Instead of directly asking about problems, we engage in open conversations to understand which aspects of their experiences cause frustration.
Observing users in action holds greater value than bombarding them with questions. A user’s actions often reveal more than their words. Allowing users to demonstrate how they navigate a process provides richer insights for making informed decisions. For instance, our initial goal was to identify problems users faced when purchasing public transport tickets, but we discovered their main struggle was choosing the right ticket. Therefore, it’s essential not to constrain ourselves with preconceived notions.
Avoid becoming emotionally attached to your solution. Continually validate the assumptions you make. Your ideas and hypotheses may falter when exposed to real-world testing by users. Be ready to adapt and modify your solution as you gain a deeper understanding of user needs.
Embrace the concept of “fail fast.”
Discovering early that an idea won’t work is far better than investing significant time and resources into product development. Paper prototypes serve as valuable tools for validating ideas before extensive investments.
Maintain a rigorous testing and iteration process. Throughout the product development journey, continuously engage with users to test every iteration. When deeply immersed in a project, it’s easy to overlook glaring flaws that become evident when newcomers interact with the product. Testing also grants a better understanding of how users engage with the product. Observe their behavior and adjust the product accordingly.
Ask “why” frequently. Users often struggle to articulate solutions to their problems. A compelling example we encountered illustrates this point: In the era of horse-drawn carts if you had asked people what changes they desired, they would have requested faster horses. It’s only by probing deeper and asking “why” that you uncover the true desire—to reach their destination faster.
Working in a cross-functional team – Digital Product School Review
Effective teamwork in a cross-functional environment hinges on specific practices:
Ensure task visibility: Make all tasks visible to the entire team by using a digital or physical board. This fosters clarity, reducing confusion about each member’s responsibilities.
Task granularity: Break tasks down into their smallest components, particularly when collaborating with colleagues from different functional areas. This is vital because team members may not fully grasp that a task like “build login” actually encompasses several sub-tasks such as “create login page,” “develop login backend API,” “test login,” and “deploy feature.” Decomposing tasks provides a more realistic expectation for everyone involved.
Precise task definitions: Define tasks with utmost specificity to avoid misunderstandings. Abstract terms can carry different interpretations, given the diverse backgrounds of team members. The more precise the task descriptions, the less potential for confusion.
Conflict resolution: Smartly navigate conflicts, considering both democratic processes and prioritizing domain experts’ opinions as the situation warrants. Making judicious judgments is essential.
Leadership in a flat hierarchy: Recognize the importance of leadership even in a flat hierarchy. If the team begins to lag, consider stepping beyond your role temporarily to drive progress. Externally, you represent a united team, and the ultimate measure of success is the product delivered. Be prepared to take actions outside your usual domain when necessary.
Retrospectives: Utilize retrospectives to maintain team alignment. When providing feedback to teammates, ensure it is constructive, and don’t underestimate the impact of a simple “thank you.”
